Driver Shaft Weight and Flex: What to Change and in What Order
Golfers shop driver shafts by flex letter, which is the least standardized specification in golf. One brand's stiff is another's regular, and two stiff shafts of the same weight can behave completely differently because their bend profiles differ. Weight, length and profile are the variables worth your attention, roughly in that order.

Start with weight
Shaft weight sets the whole feel of the club and has the largest single influence on how you sequence the swing. Driver shafts commonly run 45 to 80 grams. Lighter shafts help golfers who need speed; heavier shafts help golfers whose tempo runs quick and whose strike scatters.

Then length, before flex
Length affects your strike location more than any shaft property. Stock drivers at 45.5 inches and beyond are built for maximum speed potential, not for your centre contact. Testing an inch shorter is free — grip down and hit twenty shots — and for a large fraction of golfers the strike pattern tightens noticeably.
Since half an inch of length is worth about three swingweight points, a shorter build wants head weight added back. Done properly, the club feels like the same driver, just easier to find the middle with.
Flex, and why labels mislead
Flex describes overall stiffness, but there is no industry standard for the letters. What matters more is the bend profile: how stiff the shaft is in the butt, mid and tip sections. Two shafts can have identical overall flex and produce very different launch and spin because their tip sections differ.
- Softer tip: higher launch, more spin, more feel of the head kicking
- Stiffer tip: lower launch, less spin, more stable in the transition
- Softer butt: feels softer overall and loads earlier for smooth tempos
- Stiffer butt: supports an aggressive transition without feeling loose
Torque and what it really means
Torque is resistance to twisting, quoted in degrees — typically 2 to 5 for driver shafts. Lower torque feels firmer and can help stronger players hold the face; higher torque feels smoother. It is a secondary consideration compared to weight and profile, and it is not comparable across manufacturers with any precision.
How to test properly
- Test with your own driver head so the only variable is the shaft
- Use the same ball you play, ideally on grass or with a launch monitor set up honestly
- Hit at least fifteen shots per option, ignoring the first few
- Judge dispersion and centre-strike consistency, not the single longest shot
- Note how the club feels in transition — if you cannot sense the head, the shaft is likely too light or too soft
The single longest carry number is the most misleading data point in a fitting. A shaft that produces a tight pattern with slightly less peak distance will beat the long-drive option on the scorecard every time.

- 1. Confirm length and centre contact
- 2. Fit weight to your tempo and transition
- 3. Choose a profile that produces the launch and spin you need
- 4. Set the adapter to fine-tune flight
- 5. Record everything so the next build is repeatable
Working in that order means the expensive decision — the shaft purchase — happens after the free ones have already improved your strike.
Frequently asked questions
- Is a stiffer shaft going to fix my slice?
- Rarely. A slice is a path and face problem. A shaft that is too soft can worsen it, so correcting a genuinely soft shaft helps, but flex is not a slice cure.
- Are lighter driver shafts always longer?
- They add clubhead speed potential, which can add distance, but only if strike quality holds. Many golfers gain more from centred contact with a slightly heavier shaft than from extra speed with a lighter one.
- Do stiff flex labels mean the same thing across brands?
- No. There is no industry standard, so two stiff shafts can differ substantially. Weight and bend profile are the specifications worth comparing.
